How do people in daily conversation tell the difference between 吗 and 嘛? Seems like there are many situations where a different understanding can change the meaning quite a bit.

Yes, the two words have a different tone, but these are often ignored when chatting online

嘛 is used when you're acting cute online. "嘛？" means "what?" in Tianjin dialect.

if you often community with Chinese online ,you could find that “嘛” make question pleasure but “吗”can't.

吗 is commonly used if you have doubt for a question. e.g. 你吃了吗？ have you had your lunch？ 嘛 could be used to express a little annoyance sometimes. e.g. 干嘛！means what‘s wrong with you？

for me, they are two totally different character.
吗 is end of an interrogative sentence.
嘛 means “because”（这是我的家嘛，我当然在这里睡觉） or “a cute way to request others”（快一点嘛）

You can raise any question with 吗 in the end . And 嘛 can be put in the end of a interrogative sentence too especially ending with a question mark.Apart from this, 表示道理显而易见。如：别灰心，这是头一回～；有意见就提～！
2.助词，表示很明显，事理就是如此。如：不会不要紧，边干边学～！
3.用在句中停顿处，唤起听话人对于下文的注意：科学～，就得讲究实事求是。

吗 and 嘛 both are put at the end of sentence to make a question. 吗is more focus on looking for a reply. While 嘛 is normally not asking for a reply but to state something that is obviously shall be known.

吗like would，it makes the coversation more polite.
吗 is more serious.

@dongaowen just according to the context, there are lots of words with same pronunciation in Chinese.

@dongaowen Well, I don’t suggest you focus too much on these two characters if it is only in daily communication, as from my point of view it’s not necessary at all. But if you are doing a test in Chinese which you have to figure out, I shall say “吗” is with clearly a normal question tone while “嘛” is with a kinda “ironical” tone. Hope this helps you a bit.

吗和嘛的一般用法：
㊀吗mā，是一般疑问句常见的疑问词❶你吃饭了吗？❷你要睡觉了吗？
㊁嘛⒈读má时相当于“什么”，表示疑问，反问，谴责❶你要干嘛？❷你干嘛在我书上乱涂？⒉读ma时表示肯定❶这就对了嘛。⒊you may have a look at @Yanzw ’s answer as well for some other meanings
因为“吗”听起来比较严肃，所以当年轻人在网上聊天的时候经常用“嘛”替代“吗”，来缓和气氛
